What went so incredibely wrong? Why did it sell so little considering this is a movie that grossed over 2.3 billion at the box office in Japan. Movies that make this much usually sell over 100k discs, hell, movies that grossed less sold more discs like all 3 Kizu movies.

She should've just waited to release the film. The other two were just two big to compete with especially Keit-ai; one won over the critics while the other won over the people. Between the two other films, Koe no Katachi was going to be an afterthought for most.
If the industry worked like your logic, sequels and second seasons would sell more, but we all know that isn't the case but the exception.

KnK movie is adapted from a well known manga that received Best Rookie Manga Award and an Osamu Tezuka Cultural Award, the manga was also promoted by Japanese Federation of The Deaf. Later, it got licensed by Crunchyroll and Kodansha USA for English release. In short, it already has it's own loyal fanbase.
