It's really not. UBW depicts the attainment of Kiritsugu's ideal through Shirou, as a narrative it has a really clear thread from beginning to end. On the other hand, Heaven's Feel presents a rejection of Kiritsugu's ideal. It works better as an alternate what-if than as a direct sequel to Zero.

Kiritsugu's ideal is outright shown to be wrong and awful in Zero, though. The culmination of all of Shirou's development is to finally grow out of it. UBW is the route that's by far the least fitting as a Zero sequel, since it answers none of the hanging plot threads from Zero, unlike Fate where the Saber, Gilgamesh and Kotomine plot threads are resolved, or HF where the Sakura, Zouken, Ilya, Rin and several other plot threads are all resolved.

This is when Shirou picks up Kiritsusu's mantle and decides that he's going to reach his ideal for him and UBW shows that Shirou is capable of achieving what Kiritsugu could not. If we're counting the villains as part of the Tsukihime crew, then Tsukihime stomps. Dead Apostles are a hard counter to Servants. Arcueid, Satsuki, Roa and Nero Chaos slaughter everyone, while Shiki takes out Dark Sakura.

Zero is unnecessary because everything important that happens you already know if you've read the visual novel. It also started the cancerous trend of fate spinoffs focusing ONLY on ''MUH SERVANTS FIGHTING'', though i'd say zero is atleast decent compared to most.

While I agree that F/Z is not that ''deep and mature'', it is still miles better than stay night. Unlike F/SN and its adaptations, F/Z is a single story, filled with fun characters (Who all interact, unlike in F/SN), fun set pieces and action. And the themes it does present, are interesting in their own way. The whole thing is so enjoyable, that I can usually rewatch it in a day or two. In a franchise that is basically beginners philosophy: the waifu generator, F/Z stands out as a really solid and enjoyable action adventure.

It's a common thing in the VN genre. They put in h-scenes to get their foot into the door before removing them in an updated version when they become big. It's like how Spec Ops The Line had online multiplayer just to get the game out. See Key.

Pretty sure most get their part. Herakles gets lots of fights. Medusa gets HF. Medea becomes a bigger villain in UBW. Cu gets plenty in non-HF routes. Gil is the villain in Fate & UBW. Kojiro gets some scenes in UBW.
