I would say the degeneracy and German people failed them.
He tried to make the normal germans to stop smoking, to start eating vegetarian and stop the degeneracy they learned during the Weimar republic. But the Germans would not forget their old ways, they loved cuckolding, the drugs, the degeneracy. They could not follow the Old Master and his advice and thus germany became weak. He had very strong ideals of nationalism and initially had only an intense focus on bringing glory back to Germany. He was certainly a visionary.
The problem came in those he surrounded himself with. He kept compromising his early beliefs written about in Mein Kampf. He more rapidly advocated violent overthrow and state sponsored murder over winning over the volke with passion and nationalism. He took shortcuts. He didn't trust his generals. He authorized inhumane experimentation.
But to sum it up: he compromised his own beliefs, and his own party rotted from within. Hitler was initially too pure in his desires and human beings are lazy and corrupt and he couldn't fit them in with his ideals of restoring a strong, nationalistic, pure Germany.

I'm not saying it was some kind of shock, just that they were incompatible with what he wanted. Him acknowledging the problem doesn't mean the problem ceased existing. What he wanted and what he could actually achieve were two very different things. Different enough that he abandoned those ideals himself during his rise to power.
Mein Kampf was written before Hitler had an actual political state position, so "the game" hadn't tainted him yet. After it did, he had no hope of ever really maintaining his country because he became mired in feuding with/distrusting those around him, being constantly pulled and pushed between the different desires of his circle, and his paranoia of being betrayed becoming a growing problem.
Essentially, Hitler started with pure ideals, and the more he needed to rely on others, the wider corruption spread until the Nazi Germany he envisioned to begin with existed only within propaganda films.

England was pathetic in WW2. Dunkirk disaster, lost 100k men to 40k Japs riding bicycles, losing to Italians using WW1 weapons, Norway, Greece, Crete. Yet we go down as glorious warriors because we are the good goys.

He had to invade Russian since he needed oil. The initial plan to get to the middle eastern oil reserves through North Africa failed since the Italians fucked up and the Germans met hard resistance from Brits, AUS, and NZ troops.
He had no choice but to make progress in Russia so withdrawing from Stalingrad wasn't an option.
The US joined the war and with German troops spread so thin they couldn't fight either the USSR or the allies so their lines crumpled.

Yeah, I think that not wiping the BEF at Dunkirk was a big factor in doing Germany in, as Churchill would have had to capitulate, allowing Germany to fully focus on the war against the Soviets. Declaring war on the US wound up being a big deal, but few people predicted that the US was a sleeping giant.

The BEF had their backs to the sea, so Germany's generals thought that they could take a few days to consolidate their lines for the final push. Typically the weather in the Channel is not hospitable to small boats going over and back, which should have made using them in that rescue operation impossible. The broken French Army did a great job of holding out at Lille, too, stopping 7 German divisions in their tracks for much longer than they should have been able to. The evacuation was something of a miracle, really.
