Easy. Introduce the hero all masked up and doing hero things without revealing his identity. When introducing his supporting cast use narration boxes to state that one of them is his secret identity without revealing which one. Keep it under wraps for an issue or two while doing parallel stories with him in costume and the civilian characters. At the end of the second or third issue reveal his secret identity as a cute, unassuming girl who was set up as the love interest of the character who was telegraphed as most likely to be the hero. She disguises herself as the male hero because it makes her identity more secure.
You could pull it off. Marvel Knights Punisher had a supporting character sleep with his mother who gave him up for adoption.

Character dies, becomes incorporeal, starts to fade out, realizes he (though this will be a question mark) can only exist by hitchiking in other people's bodies. It ranges from being a ride along where he's not even noticeable to the host, to being present and felt as a second mind inside the host body, to being able to take full possession and force the host into the background (Though this usually requires the host be knocked out). The trick is that if he takes full possession of someone's body for long enough and that body gets killed the host's mind and a lot of their abilities comes along as an incorporeal being as well. The character would wind up gradually becoming this bizarre gestalt entity as it picks up minds and powers.

A rookie female soldier runs into some alien tech during a routine patrol that rewires her body to turn her into a perfect soldier, but since she's human instead of alien the system has to do a bunch of bypasses and jury-riggings. The end result is that she has a variable, adaptative powerset that changes depending on the situation. So x-ray vision and silent movements when infiltrating, faster reflexes and accuracy during gunfights, super strength in unarmed combat, etc. The trick is that the system depends on her being calm and confident to work, the more the better, and that she can't switch powersets on the fly, needing a few minutes to change.
In a nutshell, commando babe who gets stronger/deadlier the more confident she is.
