I can't imagine it getting more than the 12-13 episodes of the first season but it does kinda seem like it'd really force everything to speed up.

Which is ironic since the sports festival and stain arc are the arcs that'd benefit the most from being a 1-to-1 adaptation.

with 23-24 eps I think you could do:

Sports Festival -> Stain Arc -> Semester Finals -> Pre-lodge attack setup to "An Interview with Midoriya".

I honestly can't imagine how they can cram everything into 13 episodes.

That's the issue. Going up to the end of the Stain arc from the end of season 1 is 30 chapters

It's almost certainly ending at the end of the Stain Arc because it ends with that big nice stinger page of All For One.

You can see good breaks for seasons between the arcs.

Season 1: Origin -> Battle Trial -> USJ
Season 2: Sports Festival -> Stain Arc (end: All For One stinger)
Season 3: Semester Finals (1-2 eps)-> Mall Confrontation (1 ep) -> Lodge Attack (4-5 eps) -> End of the All Might era (4-5 eps) (end: Midoriya and All Might back at the beach marking the end of All Might's era)

After that it gets weird- starting on the SOL stuff with the parental visits, dorms, training, etc leading to now is kind of a slow burn again.

Barrage was purely editor driven and really bad- outside of Tiamat and a few other good character designs.

Zoo was mediocre but not bad for a debut series.

consider that horikoshis pacing is faster than others. They had 20 something for season 1 and that felt so slow.

Like if BnHA was around in the age of when ongoing shounen was a thing, I could definitely see it having loads of filler since it takes place in a school. They could easily make up "tests" and "lessons" and have random wacky hijinks and stuff. Compare to, like say, Bleach filler where they actually had to stop canon arcs and say "we're doing filler now"

I mean, we just had two chapters recently where it was about them checking out each others' rooms.

If your series refers to itself a lot you can't put filler or movie into it, look at HxH's or Naruto's or Bleach filler, the main series will constantly have returning characters and characters remembering and discussing past events but the life changing moments and people met in those movies are all never seen or heard from again.
Compare this to something like gintama or one punch man where the whole thing is like that, movies and filler are no more out of place than the actual content.
The most important thing with doing successful filler is consistency. You need to have your filler fit into the series as a whole and unless you get horikoshi to work it into the plot it's going to be another worthless filler episode.
