I'd say mechanically it's a pretty big mess.
The game's set up to make anything pretty much impossible at 0 level of skill. Which is fine for the point of forcing training on you from NPCs: In the vein of "maybe you should get instructions before trying to do something the drunk illiterate blacksmith's son has no experience with". But it's structured so you have to rely on those 0 skills: Lockpicking and Defense before you can receive training for them.
I'm particularly irked that outside of the solo melee and archer backups that fighting multiple enemies isn't tough because they're credible threats that have to be dealt with in a logical tandem; they're tough because you default to the locked on combat where the AI reads your moves, and can stall with flailing animations after your successful attacks. Which keeps them out of your reach, prevents you from moving at all, stops you form responding to other enemy attacks and generally having the enemy being invincible while simultaneously you're vulnerable to a second enemy's attacks, your stamina is prevented from recharging regardless if your hit was parried, dodged, or you actually hit.

You receive both lockpicking and defense training before any major (or even minor) combat encounters right after you get to Rattay, from Peshek and Bernard. In Bernard's case, it's actually part of the main quest.

You're presented the option to steal a suit of armor from locked chests as a means to escape Talmberg. If you did not practice hoarding in Skalitz you maybe have the capital to buy three lockpicks to try a minigame you've never seen before. If you get Stephanie to give you bribe money you can get more but that only adds slightly on the top to the chances.
Going with an intended 'solution' from Stephanie's thread to bribe your way out; you'll have no option to deal with a blacksmith or acquire any armor even if you do busy yourself picking flowers or the like. Without the armor you're entirely dependent on 0 ranked and not-fully-working defense skill to make it to the dedicated lose point in Skalitz, with an extra wrinkle if the player didn't get enough strength to wield Radzig's sword.

Crossbows have been around since at least 6th century BC
You can get free lockpicks from Fritz in Skalitz, and the lock itself is Very Easy. You will have three bottles of Saviour Schnapps and various other hard savepoints to allow you to retry if you fail. If you get the bribe money, you can just bribe your way out without having to complete the minigame in the first place. You can also literally just jump off of the drawbridge to get away. Lockpicking isn't remotely necessary to progress.
You do not need defense to fight the avoidable bandits you encounter on the road to Skalitz, either. They're almost incapable of blocking your attacks and do piss-poor damage. You would have to have monumentally fucked up your build not to be able to wield the sword without passing the necessary speech checks to get out with enough money to pay for better gear, or be unable to sneak around them.

If you go into it expecting a well polished 10/10 game, you'll be disappointed. That being said I do think its bugs/glitches are being blown out of proportion. I have had two crashes in 25 hours of gameplay, and my PC is nearing 5 years old, so I have a hard time believing anybody who isn't on a toaster and knows how to upgrade a driver is getting hordes of gamebreaking shit.
If you can come to terms with that, it's pretty refreshing to play a game you can take slow and sink a ton of hours into. It has a lot of nuanced mechanics that are great to see in the game because the devs wanted them in there, mass appeal be damned. It's not for everybody and the combat needs some work, but it's a step in the right direction. Also, if you care about this in vidya, it has some of the better voice acting and writing I've experienced in what is usually really fucking cringeworthy in the industry. Dialogue and relationships actually feel authentic, for the most part.

There was a part on that quest where I came across two large bandit groups fighting each other in the forest with very high tier gear. I made it a point that I NEEDED to kill at least 1 of them and nigger all his stuff, fucker took like 7 arrows and a lot of sword hits to die.

No, it's pretty good, though. As usual mods will save it. The story is way too short and spends way too much faffing about, but the sidequests are fun and so is the combat, provided you put in the time it takes to get good, both in terms of the actual techniques and raising your stats.

It's one of the few games that actually tries to be historically accurate and it does a reasonably good job at portraying a medieval setting. It's not perfect but being better than everyone else is enough to set it apart - at least up to the point where someone does better.
The world is very well designed. The villages look like people could actually survive there. The NPCs have schedules and do what one would expect them to do, they don't just stand around like RadiantAI zombies in TES games. Also, they react to player input, e.g. drawing a weapon near them, sneaking around near them, etc.
When it comes to quest design, lots of quests have multiple solutions and some also have multiple outcomes.
The combat system is pretty good once one has understood how it works (maintaining stamina rather than flailing at the enemy). It's not perfect yet, and kinda clunky when the player faces multiple opponents, but they were definitely on the right path.
What I would criticise is most of all that the player character, Henry, does too much without player consent. e.g. attacking Lord Capon or not should have been up to the player. Things like that alienate the player from his character, which is bad game design in a role playing game, where the player is supposed to define his character rather than the writer. Given that the people involved previously mostly made non-RPG games, it may be that they're simply not used to the genre's limitations and conventions that don't allow just any kind of story telling.
Typical Mass Effect like problems, that the summary the player is shown in the dialogue menu does not tell the player precisely what his character is going to do are well known issues as well that are simply bad design in an RPG (e.g. the choice to take your shirt off in front of Lady Stephanie results in Henry cucking Lord Divish rather than just taking his shirt off).
Bugs are an issue as well, but that's a given in the genre and a price of complexity.

80 hours in and its the best RPG I've played in many years. You can tell its made by people who are passionate about games and not overeducated numales who are more interested in injecting their politics instead of making great games.
The game has lots of content, I still haven't finished the main quest and I still have a lot a side quests remaining, its the only game since TW3 that I will 100%.
If the game sorts out its bugs, gets a good modding scene and a good sized expansion it will be a classic.

You could, my issue is that you could not pinpoint the moment. The actual decision to cuck divish was hidden behind a choice that ultimately was not about cucking divish but about taking off a shirt. I wouldn't be upset if taking off your shirt would have resulted in Lady Stephanie taking action, but it was actually Henry who initiated it - and he did it without player consent.
This is bad game design in an RPG. The player character should not act or talk without player consent.

It's a matter of properly communicating to the player, not expectation. Expecting things to happen beyond what you're told is complete guesswork because any number of things can happen, I'm not the writer. A Cuman archer could pop up in the window and shoot Stephanie in the fucking face for all I know. Expecting more than what is told to you in an RPG is dumb, if I wanted to cuck Lord Divish I should have been given the option to do so.
Definitely going to be contender for my GOTY.
It actually feels like an RPG, I would prefer that it goes into that a bit more while having a bit more jank as a cost, but they went for a relatively polished experience.

That's the main problem. People need to stop developing RPGs as if they were movies. It didn't work in Mass Effect, it didn't work in Dragon Age 2, and even Alpha Protocol could have been better with less "cinematic" dialogue.
The Bloodlines approach to dialogue would have been better here.
I still maintain that it's inexperience on the Dev's side with developing RPGs though.

Yes. I think the majority of people would take a completely average game in all regards that runs smooth and has no wonkiness than something that excels in a few categories here and there and lacks quite a bit in others. People dig games that are as shallow as a puddle but a mile wide.
I'm primarily a P&P RPG player. For me it's the approach to the world. The immersion aimed for, as well as the freedom to solve shit how you want. Although the game is certainly limited in what you can do (I was kind of annoyed you can't tell the random begger girls you find to gag on your dick for their money for example), it definitely has a good feel to it.

How is the combat lazy? If anything they tried to put to much in to it. It has Combos, parries, clinches, riposte. All the combat needs is a counter to master strikes and it would be a lot better. Maybe make the stab a light attack that cant be parried.
